How leaders can build trust and shape narratives as humans and AI collaborate

Here’s the uncomfortable truth: 91% of organizations aren’t ready to scale AI responsibly(World Economic Forum).

Yet 95% of employees want to work with AI — they just don’t trust their leaders to get it right.

That trust gap is expensive. Workday’s BetterUp research found a 10% drop in trust costs a $500M company about $115M over four years.

The good news: 76% of employees believe leaders are key to making AI work. The bad? Only 48% think their leaders are ready.

So how do we close the gap?

Building Trust

Design for Transparency and Oversight

Forrester’s Carlos Casanova puts it simply: leaders need to “design for transparency and make sure systems explain their reasoning, show their data sources, and have strong governance.” But what does that actually look like in practice?

•       Explain AI decisions in plain language—to everyone affected, not just the data team. And be clear about who’s accountable when things go wrong.

•       Set real benchmarks: Don’t just measure speed and cost. Compare AI outputs to what your best people would do. If the gap gets too wide, flag it.

•       Build in oversight: Who can override the AI? When does a human need to review? How do you document when someone steps in? Answer these questions before you deploy, not after.

What it looks like: At DLA Piper, they created a Teams space where people share AI prompts and tips. Insight Canada runs weekly office hours where anyone can ask questions. Small moves, but they signal something important: we’re figuring this out together.

Invest in Psychological Safety

Harvard research emphasizes teams need to “feel empowered to explore and even fail in controlled experiments that integrate AI into their workflows.” Leaders who foster psychological safety enable testing AI partnerships without fear of punishment. Celebrating learning from failures as much as successes can also drive that home.

Show Early Wins With Measured Impact

Trust comes from seeing it work. One company deployed AI recruiter agents and cut screening volume by 18%, saving recruiters about five hours a week. But here’s what mattered: they tracked where that time went. Turns out, recruiters used it to become better business partners and run more thoughtful interview debriefs. Quality of hires went up. That’s the story worth telling—not just “AI made things faster,” but “AI freed people to do better work.”

The key? Define what success looks like before you start. Measure against it. Share the results—good and bad—transparently.

Managing the Narrative

ow you talk about AI matters as much as how you deploy it. And let’s be honest: 65% of executives admit they don’t have the expertise to lead AI transformation. Projecting false confidence doesn’t help. What does help? Shifting the story from “AI will replace you” to “AI will work with you.”

Frame AI as Capability Augmentation

•       Be clear about what AI does well (data processing, pattern recognition) and what humans still own (creativity, emotional intelligence, ethical judgment)

•       Point to the research: MIT found that 73% of workers were more productive in human-AI teams for certain tasks, while purely human teams were better for others. It’s about finding the right combination.

•       Share the McKinsey data: Over 70% of the skills employers need today are still relevant—people just apply them differently when working with AI

Try this message: “This isn’t about AI taking your job. It’s about AI handling the stuff that drains you, so you can focus on work that actually matters.”

Address Anxiety and Define Roles

Don’t ignore the anxiety—68% of Americans worry about AI being used unethically. Create space for people to voice concerns and get real answers. And be specific about the partnership: What will AI handle on its own? (Data entry, scheduling.) Where will humans and AI work together? (AI drafts, humans refine.) What stays purely human? (Relationship building, strategic calls, nuanced judgment.)

Collaborating With AI Agents

y 2027, 85% of organizations will be running some form of human-AI collaboration. The leaders who help their teams develop partnership skills now will have a real edge. Here’s where to focus on:

Teach Effective Delegation

Research shows AI works best when it knows when to hand things back to humans. Routine inquiry? AI’s got it. Emotionally charged complaint? Route it to a person. Train your teams to recognize the handoff points and make the transitions smooth.

Build Complementary Skills

•       AI literacy: Help people understand what AI can and can’t do—its real capabilities and actual limitations

•       Critical thinking: Teach people to question AI outputs, validate sources, spot biases

•       Prompt engineering: The World Economic Forum calls this “indispensable”—knowing how to ask AI the right questions to get useful answers

Reality check: 82% of middle-skill jobs now need digital skills. Yet only 30% of C-suite leaders feel confident leading AI change. We’re all learning this together.

Redesign Workflows for Partnership

MIT Technology Review makes an important point: successful AI integration isn’t about automating tasks within old processes. It’s about rethinking the whole workflow. Ask: Where does AI speed up decisions? Where does it catch things humans miss? Where does human judgment matter most? Then rebuild your processes around those answers.

Real example: In drug discovery, AI scans thousands of molecular structures to find promising candidates. Scientists then assess which ones could actually work in the real world and pass safety tests. It’s a workflow designed around what each partner does best.

What Leaders Need to Develop

Emotional Intelligence

As AI takes over computational work, emotional intelligence becomes more valuable, not less. Leaders need to read the room, sense how people are really feeling about these changes, and create space where concerns get heard. One training expert put it this way: AI can’t “foster teamwork, understand interpersonal differences, or unleash the potential of human connections the same way a human leader can.”

Adaptive Communication

You can’t talk about AI the same way to everyone. Your technical team needs architectural details. Frontline workers need practical guidance. The board needs governance frameworks. Customers need reassurance. The skill is translating the same initiative into different narratives—each honest, each appropriate to the audience.

Continuous Learning

AI moves fast. Nobody has all the answers—remember, 65% of executives admit they’re not experts. So model what continuous learning looks like: Share what you’re figuring out. Admit what you don’t know. Stay curious. Brad Smith, when he was CEO of Intuit, would regularly skip levels to ask frontline employees: “What’s getting better? What’s going wrong? What’s something you’re afraid no one is telling me?” That’s the mindset.

Making It Happen

Here’s what actually moves the needle:

•       Invest in leadership development – digitally fluent leadership with strategic thinking skills, emotional intelligence and adaptability are crucial determinants of transformation success.

•       Invest in middle managers: They’re the bridge between strategy and execution. Harvard research shows only 48% feel their creativity is being used—yet they’re the ones embedding AI into daily work and building trust at ground level.

•       Create reasoning forums: Regular sessions where teams look at surprising AI decisions together—not to judge whether they were right or wrong, but to understand the logic and talk through whether it aligns with your values.

•       Make training specific: Generic AI overviews don’t stick. People need to see how this applies to their actual work, in their actual role.

•       Build cross-functional governance: Bring together legal, risk, ethics, and operations—not just your data scientists. They set standards together and review high-impact use cases.

75% of companies are still stuck in pilot mode with AI. The gap between experiment and production? It’s trust. And with AI spending heading past $2 trillion in 2026, the winners won’t be the ones who spend the most on technology. They’ll be the ones who build the strongest partnerships between humans and AI, grounded in trust.
